Running an 11.11 or Payday Sale Without Wiping Out Your Margins
An 11.11 or payday sale can bring a welcome boost to an online store, but only if every discount is planned around profit, not just sales volume. Protect a minimum profit per order, discount only selected products, and use bundles or minimum-spend offers to increase basket size instead of slashing prices storewide.
Start with your real cost per order
Before announcing “20% off,” compute what each order truly earns after product cost, Shopee or Lazada fees, payment charges, shipping, packaging, returns, and Facebook or TikTok ads. A product that looks profitable at its regular price can lose money once platform fees and seller-funded vouchers are included.
Use this simple formula:
Contribution per order = Selling price − COGS − platform fees − shipping − packaging − ad cost
Set a floor for the lowest acceptable profit per order before creating any promo. Let that floor determine your discount, not a round percentage chosen because it looks good in a Facebook post.
Know how much more you need to sell
Discounts require disproportionately higher sales. At a 40% gross margin, a 20% discount requires roughly double your usual unit sales just to earn the same gross profit; a 30% discount requires about four times as many sales.
Required volume multiplier = Normal margin/(Normal margin−Discount)
For example, if your normal margin is 40% and you offer 20% off, you need 40/(40−20) = 2 times your normal sales volume to match your usual profit. If that is unrealistic given your stock, ad budget, or packing capacity, reduce the discount or limit it to a few products.
Discount selectively, not storewide
A blanket sale is the fastest way to erase your margin. Build a tiered promo instead:
| Offer type | Best use for PH sellers | Margin impact |
|---|---|---|
| 10 – 20% off selected items | Best-selling products with healthy margins | Usually manageable for SMEs with 40-60% gross margins. |
| 30%+ off | Clearance, old stocks, or a limited flash deal | Reserve for inventory you need to move; marketplace flash-sale requirements can make this especially costly. |
| Bundle deal | Complementary products, such as skincare sets or phone accessories | Raises average order value while spreading the discount across more units. |
| Minimum-spend voucher | “₱100 off for every ₱1,000 purchase” | Encourages bigger baskets without discounting small orders. |
| Free item or add-on | A free pouch, sachet, sticker, or refill | Often protects margin better than a percentage-off promo. |
For many Philippine SMEs, a 10-20% discount on a curated collection is safer than a deep storewide sale. Save the biggest markdowns for slow-moving inventory or a limited number of hero products.
Make the promo feel valuable
Filipino shoppers respond strongly to value, urgency, and clear mechanics, not necessarily the deepest discount. A limited-time offer on a small number of in-stock products, with clear terms and a visible countdown, can outperform a vague “everything on sale” campaign.
Try these mechanics:
- Offer “11% off” as a themed 11.11 promo rather than a deep discount.
- Create a “Buy 2, Get 1” bundle for low-cost add-ons.
- Use a minimum-spend voucher, such as “₱150 off when you spend ₱1,500.”
- Give early access or an exclusive voucher to your Viber, Messenger, email, or TikTok followers.
- Cap the quantity or booking slots, especially for services, custom orders, or limited stock.
For service businesses, salons, clinics, tutors, repair shops, and freelancers, avoid discounting your regular rates. Instead, sell prepaid packages, future sessions, gift certificates, or bonus add-ons to secure future revenue while preserving your pricing.
Budget for ads and fulfilment
Your promo budget is not only the discount. Ad costs often rise during major sale periods, and spending everything on November 11 itself is a common mistake. A balanced approach is roughly one-third for warm-up, one-third on sale day, and one-third for retargeting and post-sale follow-up.
Also prepare your operations. If you cannot pack, ship, respond to chat, or handle COD confirmations at the expected volume, the sale can create late deliveries, cancellations, refunds, and bad reviews, hidden costs that wipe out the margin you protected on paper.
Measure profit, not just sales
Judge the campaign by profit per order, contribution margin, average order value, refund rate, and incremental profit, not by orders or gross sales alone. Compare your November profit after product cost, marketplace fees, shipping, and advertising with a normal month to see whether the sale truly made money.
Before launching, check that you can answer “yes” to these:
- Have you calculated profit after every variable cost?
- Have you set a minimum acceptable profit per order?
- Do you know the sales increase needed to break even?
- Are deep discounts limited to clearance or high-margin products?
- Are bundles, freebies, or minimum-spend vouchers included to raise basket size?
- Do you have enough stock, packing help, delivery capacity, and chat support?
- Will you track profit after the sale, including returns and ad spend?
Join 11.11 or run a payday sale when it creates incremental, profitable demand, not when it merely buys volume at a lower price. Protect a profit floor per order, keep deep discounts narrow, raise order value through bundles and spend thresholds, and measure success by peso profit rather than headline sales.
